When AI “Working” Becomes the Most Dangerous Moment

Feb 27, 2026

Some of the most fragile AI deployments look like success stories.

Early metrics improve. Teams are enthusiastic. Leadership confidence grows.
And yet, beneath that confidence, risk is quietly increasing.

This happens when organisations mistake technical performance for organisational readiness.

The model works - but ownership is unclear.
The outputs are useful - but accountability is blurred.
The system scales - but incentives haven’t changed.

At that point, people respond predictably. Some defer to AI to protect themselves. Others override it to protect their KPIs. Few feel fully responsible for the outcome.

Nothing breaks dramatically. But trust erodes. Value stalls. Control weakens.

Understanding why this “false confidence” forms - and how leaders unintentionally create it - is essential if AI is going to deliver more than surface-level gains.
